Driven by the dual rise of YouTube Shorts for discovery and Connected TV for high-impact viewing, the platform now combines AI-driven production tools, streamlined agency workflows, and creator authenticity to shorten the distance between viewing and buying.

Gary King, Head of Display & Video at Incubeta, unpacks how brands can leverage agentic AI tools, consolidated campaign structures, and incrementality-based measurement to unlock sustainable, long-term growth on YouTube.

What are some of the biggest shifts that have happened in YouTube advertising over the past year?

Honestly, the biggest shift is that YouTube has shed its reputation as just a ‘top-of-funnel awareness’ channel and is increasingly being discussed as a performance focused channel. If you look at the data coming out of Google Marketing Live recently, you see that YouTube can increase ROAS vs. baseline benchmarks, and its long term ROAS can often outperform that of traditional social channels.

What’s driving that is this fascinating two track user behavior. On the one hand, you have YouTube Shorts acting as this incredible discovery engine. On the other hand, you have Connected TV acting as the ultimate destination. This battle for the living room glass is a key point. Google is no longer positioning YouTube as just a video streaming service – they’re treating it as a direct rival to traditional TV, BVOD, and SVOD networks.

Behind the scenes, we’ve moved away from manual lever pulling. It’s now an ‘agentic’ model, meaning we give the AI our business goals and brand guardrails, and Gemini-backed systems handle the execution. Plus, with new features like the Universal Commerce Protocol (UCP), a user can see a product on YouTube and check out in a single click without ever leaving the ecosystem. The distance between ‘seeing’ and ‘buying’ has basically vanished.

Does this mean traditional video production has fundamentally flipped on its head?

I’d say that it has split into two distinct jobs. A lot of the manual work is gone; we don’t need production houses to spend weeks tweaking 50 different aspect ratios, localizations, and format cuts anymore. Instead, the job of a creative team today is to build the ‘Core DNA’ of the brand. We need them to focus on the high production hero assets – the story, the emotional hook, the visual identity.

Once we have that premium foundation, we hand it over to AI tools to instantly spin out dozens of personalized, platform-compliant variations. So, traditional production hasn’t been replaced; the time previously spent on manual work has been freed up to focus on the big ideas while AI handles the heavy lifting of scaling it out.

With all these changes, is it safe to say that YouTube should now undoubtedly be a part of every marketing strategy today?

I always hesitate to give a blanket ‘yes’ to anything but the reality is, if you’re a consumer-facing brand, ignoring YouTube means you risk leaving money on the table.

Historically, smaller brands skipped YouTube because video production was just too expensive. Today, that barrier is gone. With AI assisted tools, we can take existing static images or social assets, and create high performing video formats in a speedy manner.

However, we need to remember – rubbish in, rubbish out. If your prompts are lazy, your brand’s first party data is a mess, or you don’t have a clear strategy, AI will just optimize for the wrong things faster. But if your foundation is solid then yes, YouTube should be a part of your marketing strategy.

Another important thing to mention is the democratization of TV advertising. Historically, if a brand wanted to be on the big screen in someone’s living room, they had to deal with traditional TV upfronts, rigid BVOD commitments, and massive creative and media entry barriers.

Today, YouTube CTV breaks down that wall. Because we can buy premium TV screen inventory programmatically through YouTube, even smaller brands can command the same living room real estate as the big brands. You get the high completion rates and prestige of a traditional TV ad, but with the budget flexibility and first party data targeting of a digital campaign. YouTube CTV gives brands big screen impact without the legacy TV friction.

Google Marketing Live 2026 introduced strong AI video tools to support this: how do creative teams deploy them without losing their unique brand voice?

This is the main concern I hear from creative directors, and it’s completely valid. No one wants an AI randomly generating generic content that dilutes their brand. The breakthrough this year is that we are moving away from ‘black box’ automation. With developments to AI Brief features, creative teams act like the director. You feed the AI your natural language guardrails, your specific stylistic constraints, and your brand’s core identity.

At Incubeta, with our OutCreate Solution, we can put in a real product shot and change the background or context using natural language, but the core asset remains completely intact and brand safe. Creative teams aren’t losing control; they’re shifting from micro tweaking things like button colors to macro testing entirely different creative propositions at scale.

With AI capable of handling video variations, where do human creators and influencers now fit into the playbook?

AI gives us scale, but humans give us soul. The more AI generated content floods the internet, the more consumers crave authentic, human connection. People buy from people they trust, and that’s where creators come in.

Google actually doubled down on this by launching things like Creator Videos in the Asset Picker and the Affiliate Partnerships Boost directly inside Demand Gen campaigns.

The modern playbook combines human creators and AI. We use real human creators to build that authentic rapport and trust, and then we use AI to instantly pair those creator videos with dynamic, real time product feeds from the Merchant Center. It’s a great combo of human authenticity and algorithmic efficiency.

With all these moving parts (AI generation, creator content, and automated bidding) what does a modern, revised YouTube campaign structure actually look like?

If you looked at our ad manager today versus a few years ago, it looks completely different. It’s highly consolidated and breaks down into three simple pillars:

First is the Foundation. We plug in clean, first party data using the Data Manager API, and we pair that with a highly detailed AI Brief that sets the creative boundaries.

Second is the Asset Mix. Instead of one static video, we throw a hybrid mix into the asset pool. That means premium creator partnerships alongside a dynamic library of videos generated via AI tools.

Third is Journey Aware Bidding. We don’t just bid for any random conversion anymore. We use custom bidding solutions so the AI automatically bids higher for our high margin products or priority inventory based on real time business data. It’s a self optimising engine.

Keeping all of this in mind, what does success realistically look like today? (Are there metrics, proof points you would specifically look out for?)

We have to completely kill the obsession with vanity metrics and, frankly, stop relying on short term ‘success’ measured via last-touch attribution. I don’t care about clicks, raw view counts or cheap impressions if they aren’t moving the business forward. If you are evaluating YouTube – especially formats like CTV and Shorts – on a last click basis, you are setting the platform up to fail. Nobody clicks a video ad on their living room TV, but that ad absolutely drives the search query that happens on their phone ten minutes later. Last touch misses that entirely.

Today, real success means looking at long term, bottom line impact: specifically ROAS and incremental ROAS. To prove that, we look at a balanced scorecard that moves away from the last-click trap: We look at the platform’s data. We run matched market Incrementality Testing to prove the lift. We feed everything into open source Media Mix Modeling (MMM) tools to prove to clients exactly how much revenue YouTube generated for the business.

MMM is the ultimate truth-teller today. It looks at the entire media mix over the long haul to prove exactly how much incremental revenue YouTube is generating. Success isn’t about chasing cheap clicks this week; it’s about using modern measurement to prove that YouTube is driving sustainable, long term business growth.

Discover More Ideas and Marketing Insights from Incubeta

Explore our most recent whitepapers by clicking here, and tap into ideas shaping the industry on our podcast, The Digital Edge, by clicking here.

YouTube has officially evolved beyond a simple top-of-funnel awareness tool, transforming into a performance-driven engine across both mobile and living room screens.
